I am using a programme called Microangelo. that's very comfortable - it adds a menu entry to the contextmenu called appearance, if you rightclick on an icon, no matter which one, exe or whatever, and select this, you can change the icon. but the programme is not free, you have to pay for it. maybe there are free alternatives, I don't know

There is a free alternative:
use Resource Hacker to change the first icon resource in the exe
